Improve OKRs, Upgrade Flow

If OKRs keep showing up as leadership’s latest management fetish, your teams will feel the pain first: date-driven thrash, handoffs that multiply, dashboards that look green while customers are still red. I’ve seen OKRs become performance theater, full of alignment rituals and little impact because they ignore system constraints. The result is burnout, brittle commitments, and no meaningful improvement in predictability or outcomes.

Value flows through services, not slogans. Swap “key results” for capability outcomes: shorter and more predictable lead time, higher flow efficiency, less failure demand, and tighter change-fail/MTTR. Manage at Flight Levels strategy as clear bets, portfolio as WIP-limited queues, teams as service owners with explicit policies. And adopt the mantra: measure to learn, not to punish. When metrics are learning signals, people tell the truth faster and fix the system sooner.

Action you can run:
(1) Diagnose flow: classify demand, map upstream→downstream, baseline lead time/variation, spotlight unplanned work and blockers.

(2) Make policies explicit: pull criteria, classes of service, WIP limits, definition of ready/done, escalation paths.

(3) Refocus outcomes: pick three customer-facing capabilities for this quarter (e.g., p85 lead time ≤ X days, change-fail ≤ Y%, on-call pages ≤ Z/wk).

(4) Install cadences: daily kanban to manage flow, weekly risk review to renegotiate commitments, and monthly Operations Review to learn across services. Keep leadership engaged with a one-page narrative for each bet: problem, hypothesis, guardrails, and expected fitness criteria.

Keep OKRs only as a lightweight narrative for intent, no vanity numerics, no waterfall “commitments.” Your scoreboard becomes flow KPIs and service health, not quarterly wish lists. Within a cycle, you’ll see fewer escalations, calmer delivery, and clearer trade-offs.
